In 2022, Xactly Product and Engineering Leadership engaged TecVeris to perform a TecVeris Model-Driven Assessment. Xactly already had knowledge about Scaled Agile Framework (SAFe) and believed this was the framework of choice for the organization. However, they chose to complete an assessment first to establish a baseline of their current strengths and opportunities. Unlike many organizations that choose to do an assessment or go SAFe, Xactly already had a strong culture and delivery track record. Their Leadership took these steps proactively as they planned for greater scale and innovation. TecVeris provided the Advisory and training team to guide Xactly through their implementation of SAFe.
Before making any recommendations, TecVeris and Xactly worked together to complete the TecVeris Model Driven Assessment. Starting with the Assessment enabled the TecVeris advisory team to understand the teams, processes, bottlenecks and opportunities.
TecVeris provided a cross functional advisory team with technology leadership, engineering and agile scaling expertise. The Assessment included:
The Assessment demonstrated a positive work culture. Teams were delivering planned work predictably and on time, according to company metrics. However, the assessment also uncovered opportunities for improvement including better alignment and communication around roadmap and vision, the need for a deeper backlog for teams, and planning events that included all of the people involved in doing the work. Some “SAFe like” processes had been implemented previously, but without the formal training and framework of SAFe.
All of the Model Driven Assessment Data was aggregated and analyzed by the TecVeris Advisory team and a set of recommendations were formulated. TecVeris supported Leadership’s plan to implement SAFe so that the organization could receive the benefits of training and launching a scaling framework that all Xactly teams could follow.
Xactly followed the SAFe implementation roadmap. TecVeris provided the leadership, personnel, and support for this transformation. TecVeris coached teams, promoting collaboration and communication. The roadmap included the following activities to launch the first agile release train (ART):
Xactly’s first PI planning event was hybrid, with many team members onsite in Denver and some joining remotely from India and other parts of the US.
Building upon the success of the first ART Launch, Xactly trained development teams in India and launched a second ART in early 2023. These two ARTs now coordinate during PI planning and ART execution.
